Angesichts der Tatsache, dass Scrum ein Framework mit einem angemessenen, aber kurzen &#8222;Handbuch&#8220; ist, sollte dieser Effekt niemanden \u00fcberraschen. Der Scrum Guide weist zum Beispiel deutlich auf die Bedeutung des Selbstmanagements auf der Ebene des Scrum-Teams hin. The Scrum Team consists of one Scrum Master, one Product Owner, and Developers. Within a Scrum Team, there are no sub-teams or hierarchies. It is a cohesive unit of professionals focused on one objective at a time, the Product Goal.<\/p>\r\n\r\n<p>Scrum Teams are cross-functional, meaning the members have all the skills necessary to create value each Sprint. B. die Verantwortung f\u00fcr die Gehaltsabrechnung \u00fcbernehmen? W\u00fcrde das bei der Wertsch\u00f6pfung f\u00fcr den Kunden helfen? Wahrscheinlich eher nicht. Ein selbstorganisierendes Team zu sein, bedeutet also nicht, dass es kein Management gibt. Es bedeutet jedoch auch, dass ein Mikromanagement, das mit den Praktiken in einem Montagewerk von General Motors im Jahr 1926 vergleichbar ist, nicht erforderlich ist.<\/p>\r\n\r\n<h2>Die Gr\u00fcnde f\u00fcr Agiles Mikromanagement <\/h2>\r\n\r\n<p>Meiner Erfahrung nach verwandelt sich Agilit\u00e4t in Mikromanagement, weil sich das mittlere Management gegen Ver\u00e4nderungen str\u00e4ubt. Trotz besseren Wissens ist es nicht in jedermanns Interesse, eine Organisation in eine lernende Organisation zu verwandeln, die Experimente und Fehlschl\u00e4ge zul\u00e4sst. Dar\u00fcber hinaus stehen selbstorganisierende, eigenverantwortliche Teams oft im Konflikt mit dem Bestreben des mittleren Managements, pers\u00f6nliche Ziele zu verwirklichen, wie z. B. die Bewahrung der eigenen Existenz. Ich habe drei Hauptgr\u00fcnde beobachtet, warum Organisationen statt auf agilen Prinzipien - wie z. B. Scrums Betonung der Selbstorganisation von Teams - auf agiles Mikromanagement zur\u00fcckgreifen:<\/p>\r\n\r\n<ol>\r\n\t<li><strong>Empfundener Kontrollverlust<\/strong>: Da sie als Ansprechpartner f\u00fcr alle Probleme in ihren Abteilungen ausgebildet wurden, f\u00e4llt es Managern schwer zu akzeptieren, dass die Teams sich jetzt selbst organisieren und eigenst\u00e4ndig L\u00f6sungen finden m\u00fcssen. Wenn ihre Untergebenen sie nicht mehr brauchen, werden sie dann nicht fr\u00fcher oder sp\u00e4ter \u00fcberfl\u00fcssig?<\/li>\r\n\r\n\t<li><strong>Begegnung mit einem ernsten Problem<\/strong>: Das Management gibt die Selbstorganisation in dem Moment auf, in dem ein kritisches Problem auftaucht und bildet 'Task Forces', anstatt die bestehenden Scrum-Teams bei der L\u00f6sung des Problems zu unterst\u00fctzen.<\/li>\r\n\r\n\t<li><strong>Zuweisung von Aufgaben<\/strong>: Manager weisen Entwicklern bestimmte Aufgaben direkt zu und umgehen so den Product Owner und ignorieren das Vorrecht des Entwicklers auf Selbstorganisation. Oder der Manager nimmt einen Entwickler aus einem Team heraus, damit dieser an einer solchen Aufgabe arbeitet.<\/li>\r\n\r\n<\/ol>\r\n\r\n<\/br >\r\n\r\n<p><iframe loading=\"lazy\" title=\"Agile Failure Patterns 2.0 (8) \u2013 Taylorism &amp; Micromanagement (Hands-on Agile Webinar #4)\" width=\"1290\" height=\"726\" src=\"https:\/\/www.youtube.com\/embed\/8KnQ0QnisPE?feature=oembed\" frameborder=\"0\" allow=\"accelerometer; autoplay; clipboard-write; encrypted-media; gyroscope; picture-in-picture; web-share\" referrerpolicy=\"strict-origin-when-cross-origin\" allowfullscreen><\/iframe><\/p>\r\n\r\n<p><strong>Die Konsquenzen<\/strong>: Wenn man vorgibt, sich an agile Prinzipien zu halten, hat das nur eine kurze Lebensdauer, denn viele Praktiker in den Scrum-Teams werden das sehr schnell herausfinden. Der Verlust von Vertrauen kann verheerend sein, denn Vertrauen ist der Anfang von allem. Ohne Vertrauen gibt es keine Transparenz, ohne Transparenz gibt es keine Inspektion, und ohne Inspektion gibt es keine Adaption. Damit sind wir wieder da, wo wir angefangen haben: Eine \"Wasserfall\"-artige Planung, welche die Hoffnung verschleiert, dass eine Vermutung aufgehen und dem Initiator einen Karriereschub geben k\u00f6nnte. Gleichzeitig versuchen die Praktiker aus den Teams, sich aus den unvermeidlichen Schuldzuweisungen herauszuhalten, am Ende des Monats ihren Gehaltsscheck kassierend: \"Sie geben vor, dass wir agil sind und wir geben vor, dass uns das Ergebnis wichtig ist.\"<\/p> \r\n\r\n<p><strong>Die L\u00f6sung<\/strong>: Akzeptieren Sie, dass es in einem komplexen Umfeld keine Experten mehr gibt, die jedes Problem l\u00f6sen k\u00f6nnen, das sich ihnen stellt. Folglich muss sich der F\u00fchrungsstil anpassen: Statt den Mitarbeitern vorzuschreiben, was sie wann und wie zu tun haben, m\u00fcssen Sie das kollektive Lernen, das Ausloten von Optionen und die Identifizierung von L\u00f6sungen, die sich aus der Teamarbeit ergeben, f\u00f6rdern. Es ist die Aufgabe des Managements, ein Umfeld zu schaffen, das dies erm\u00f6glicht, indem es jeden einbezieht und jedem eine Stimme in einem psychologisch sicheren Umfeld gibt. F\u00fcr das Management ist es daher an der Zeit, den Taylorismus zugunsten von Servant Leadership aufzugeben. Agiles Mikromanagement passt nicht in unsere Zeit. <\/p>\r\n\r\n<h2>Fazit<\/h2>\r\n\r\n<p>Aus der Sicht des konservativen mittleren Managers gibt es viele Gr\u00fcnde, warum das Festhalten an einem Kommando- und Kontrollmanagementstil pers\u00f6nlich vorteilhaft erscheint. Daher besteht die Versuchung, jede agile Transformation den Erfordernissen der pers\u00f6nlichen Karriereplanung anzupassen, was oftmals agiles Mikromanagement einschlie\u00dft. Und das widerspricht letztlich dem Zweck, selbstmanagende Teams auf organisatorischer Ebene \u00fcberhaupt erst zu erm\u00f6glichen.<\/p>\r\n\r\n<p>Das Problem ist nicht, dass diese Leute versuchen, Herausforderungen f\u00fcr ihre pers\u00f6nliche Agenda durch Pseudo-Verpflichtungen zu agilen Prinzipien zu \u00fcberwinden, nur um sie dann au\u00dfer Kraft zu setzen, wenn es ihnen n\u00fctzlich erscheint. Das Problem ist vielmehr, dass Change Agents, die agile Transformationen unterst\u00fctzen, sich kaum auf dieses Szenario vorbereiten. Sind die vier Werte des Manifests f\u00fcr agile Softwareentwicklung nicht selbstverst\u00e4ndlich?
